Two cartoning lines, 14 years old, running three shifts. Holmgaard's lines were reliable enough to keep, but not reliable enough to plan around. Unplanned stops ate one shift in seven.

The drive trains were the weak point. Six gearboxes from three suppliers, no spare parts on the shelf, and no data on why they failed. "We were replacing parts after they broke, never before," says plant manager Jens Holmgaard.

ST 010 · Find the bottleneck

Before touching hardware, our application engineers logged a week of machine states on Line 2. The filler wasn't the problem. The carton erector was: it stopped 23 times a shift, mostly for 2–4 minutes, and every stop starved the stations downstream.

ST 020 · Retrofit without a shutdown

We replaced the six drives with PX 120 gearboxes on adapter plates that matched the old bolt pattern. Each swap happened in a planned 4-hour window on Sunday. Connect sensors went on the same day, so the "after" data started immediately.

ST 030 · What changed on the floor

Connect flags rising temperature and vibration on each gearbox two to three weeks before a failure would have happened. Maintenance now swaps parts during planned changeovers. The spare-parts shelf holds exactly what the data says it needs.

"Our technicians trust the dashboard because it was right the first four times," says maintenance lead Signe Madsen. "Now they ask for it."
